Building an Accountability System for a Legacy Manufacturer
Manufacturing · Operational Diagnostic • SOP Design • Communication Protocol • Accountability Framework • Implementation Support · Client: Confidential
The Challenge
A well-established manufacturing company with decades of experience, institutional clients, and existing systems including ERP and defined KPIs — yet operational discipline remained inconsistent. The directors' observation was precise: "Everything is in place — but people are not following the process."
The Key Question
Why was a resourced and experienced organisation unable to sustain operational discipline — and what would actually fix it?
Our Approach
SBC evaluated:
- Actual practice versus defined process across all departments
- Where accountability was defined versus where it was assumed
- How information travelled across the organisation
- Where consequences for non-compliance were undefined
- The degree to which directors were functioning as the operational system
Strategic Direction
The root cause was not people willingness. It was three interconnected gaps:
No written communication culture
Operations ran on verbal instruction and memory with no paper trail.
Accountability without consequence
Roles and KPIs existed but non-compliance had no defined outcome.
Founder as the system
Decisions consistently escalated to the directors, leaving no self-correcting mechanism within the organisation.
Key Recommendations
- Embed written communication as a mandatory step within every process — not an optional record
- Define accountability with a clear owner, checker, timeline, and consequence for every key function
- Establish a communication protocol defining what gets recorded, by whom, to whom, and by when
- Train department heads and key staff before compliance review begins
- Deliver structured weekly reporting to directors — replacing the need to chase departments individually
- Allow adequate adoption time before any SOP revision is considered
Outcome
SBC designed and delivered a full operational accountability system across all departments — covering SOP design, accountability matrix, communication protocol, department training, implementation support, and a close-out compliance scorecard. The objective was not to add documentation — but to build the information architecture that makes accountability automatic and measurable without founder involvement.
This is the same diagnostic-to-implementation approach SBC uses across every Business Operations (MSME) engagement — see our GAP360™ method.
